How to Create a Strategic Business Plan Using AI (The Practical 2026 Method)

Most business owners do not have a plan.

They have a vibe.

A vague, anxious, ever-shifting fog of "things I should probably be doing", held together by sticky notes, screenshots and a to-do list that has not been looked at since March.

And then they wonder why the year disappears and the revenue does not move.

Here is the truth nobody enjoys hearing: you are not behind because you are lazy. You are behind because you have never turned the chaos in your head into an actual written, prioritised, task-level plan that your daily work is measured against.

Let's fix that today. Properly.

This is the exact process I teach inside my Map Your Magic workshop, and it takes about two hours from start to finish. Not two weeks. Two hours.


1️⃣ Forget The 1990s Business Plan. You Need An ACTION Plan.

The old-school business plan was a 40-page document written for a bank manager.

Executive summary. Market analysis. SWOT. Five-year projections nobody believed.

It got printed, hole-punched, filed and never opened again.

That is not what we are building.

We are building a strategic action plan, which is a completely different animal. It contains:

πŸ’œ Where your business actually is right now, honestly πŸ’œ Where you want it to be in 12 months, 3 years and 5 years πŸ’œ How much money you need and how much you want πŸ’œ What you are going to sell and to whom πŸ’œ What you are going to stop doing πŸ’œ How you want your daily life to feel while you build it πŸ’œ And then, most importantly, the specific tasks, projects and deadlines that make it happen

That last line is the whole game.

A plan without tasks is a wish.

A plan WITH tasks, dated and assigned, is a system.


2️⃣ Your Strategy Is Already In Your Head. You Just Need To Extract It.

Here is the thing that stops most people: they think strategic planning means inventing a strategy from nothing, sitting at a desk, staring at a blank Google Doc, waiting for genius to arrive.

It does not work like that.

You already know:

πŸ’œ What you want to earn

πŸ’œ What kind of clients you love and which ones make you want to fake your own death

πŸ’œ What is draining you

πŸ’œ What you are secretly excited about

πŸ’œ What you are avoiding

πŸ’œ What you would do if money was not a factor

It is all in there. It is just tangled, unspoken and disorganised.

Your job is not to CREATE a strategy.

Your job is to EXTRACT one.

And extraction is a completely different skill, which is why AI is so ridiculously good at this now.


3️⃣ Step One: Go For A Walk And Waffle Into Otter

This is the step people try to skip. Do not skip it.

Download Otter.ai onto your phone. Put your headphones in. Go for a walk. Hit record. Then talk.

Why walking?

Because sitting at a desk activates your "perform and be clever" brain.

Walking activates your honest brain. You will say things out loud on a walk that you would never type.

Why Otter specifically, and not the voice mode inside ChatGPT or Gemini?

Because the AI voice tools time out after a few minutes. Otter will happily let you talk for two hours straight and transcribe every word of it. This is a brain dump, not a chat.

A few rules for the walk:

Read each question out loud before you answer it, so the question ends up in the transcript. This gives your AI the structure it needs later.

πŸ’œ Do not be eloquent. Waffle. Contradict yourself. Swear. It genuinely does not matter.

πŸ’œ Short answers are completely fine. "How much do you want to earn?" Answer: "$500k." Next. The power is in the honesty, not the word count.

πŸ’œ Do not edit as you go. Editing is the enemy of extraction.


4️⃣ The Questions That Do The Heavy Lifting

The quality of your strategic plan is determined almost entirely by the quality of the questions you answer.

Ask yourself "what are my goals?" and you will get a rubbish plan, because it is a rubbish question.

Here is a small sample of them so you can start right now:

Products, services and offer evolution

  • What did you sell this year? List every product, service and offer with rough pricing.
  • Which offers brought you joy, flow and ease?
  • Which ones drained you, bored you or created resentment?
  • Which offers delivered the highest profit relative to effort?
  • What offers should be retired, simplified or automated?

Financial goals

  • What was your revenue in the last 12 months, and were you actually profitable?
  • Exactly how much do you need per month JUST to survive?
  • How much revenue is your big goal for the year, and how much profit do you want to take home?
  • Do you want high volume at a lower ticket, or fewer people at a higher price?
  • Which income streams do you want to reduce or eliminate, and why?

Identity, purpose and long-term direction

  • Do you plan to sell your business one day? When, and for how much?
  • Who do you want to become as a business owner over the next 1, 3 and 5 years?
  • What do people say about you and your work behind your back?
  • List at least five reasons why your customers should trust YOU over anyone else.
  • What would you still do even if you won $100 million and never had to work again?

Audience, market and positioning

  • Who do you want to serve for the next 3 to 5 years?
  • What kind of people do you no longer want to work with, and why?
  • What do you want to be the go-to expert for in the next 1 to 3 years?
  • Which marketing channels gave you the best results, and which felt heavy and misaligned?

Lifestyle, time and energy design

  • What does your ideal week actually look like?
  • What are your ideal working hours, and which days do you refuse to work?
  • What activities drain you and must be automated, delegated or deleted?

Team, support and systems

  • What tasks do you never want to do again?
  • What systems or automations do you need in order to grow?
  • What support do you need to become the next-level version of yourself?

Risk, resilience and boundaries

  • What boundaries must you set to protect your time, energy and wellbeing?
  • What do you no longer tolerate in business?
  • What habits would change everything if you implemented them consistently?

Legacy and the 5-year horizon

  • If everything went right for five years, what would your life and business look like?
  • What systems must be in place so your business can grow without your constant involvement?

That is a fraction of the list, and it is still enough to produce something better than 90% of the business plans sitting in Google Drive right now.

5️⃣ Step Two: Choose Your AI (And Yes, It Matters Now)

When I first taught this, the only real options were ChatGPT and Gemini. That has changed enormously.

Here is my honest, current take:

Claude is my first choice for strategic planning. It handles very long transcripts beautifully, it holds nuance, and it will actually push back on you instead of cheerfully agreeing with a terrible idea. And the BEST bit - is that it can keep updating your Strategic Plan document for you as you talk edits and updates to it!!Β  I ask Claude to produce all of my outputs in Google Docs, and then it rewrites all of the edits back to the Google Doc. You don't have to spend hours re-editing and reformatting files if you decide to change your mind, change your revenue goal, change your plans, add or remove products or services. You just tell Claude, and Claude does all of the updating for you.

ChatGPT is excellent, especially with deep research or thinking mode turned on. Strong at structure, projects and formatting.

Grok is fast, blunt and surprisingly good at stress-testing a plan for weaknesses. I have a GrokBot masterclass which you can access on its own or through the Legends Lab.

Do you need all four? No.

Pick one and get it done. TODAY.


6️⃣ Step Three: The Prompt That Turns Waffle Into Strategy

The old version of this advice was "paste your transcript and say turn this into a strategic plan".

That works. But it produces a summary, not a strategy.

Here is the upgraded prompt I use now. Copy it exactly:

You are an experienced business strategist and CFO. Attached is a raw, unedited voice transcript of me answering strategic planning questions about my business. It is messy, contradictory and unstructured. That is deliberate.

Your job is to turn it into a highly detailed, practical 12-month strategic plan for my business.

Structure it as follows:

  1. Executive summary of where my business is now, in plain language
  2. My stated financial targets, broken into survival number, revenue goal and profit goal
  3. My positioning: who I serve, what I am known for, and what I will stop doing
  4. My offer suite: what I keep, what I retire, what I create, with recommended pricing
  5. My marketing and visibility strategy across the channels I said I enjoy
  6. My lifestyle and capacity constraints, and what that means for what is realistic
  7. Systems, automation and team requirements
  8. Risks, blind spots and the things I am clearly avoiding
  9. A quarter-by-quarter roadmap with themes and milestones
  10. A full task list of every project and action required, grouped by quarter, each with a suggested owner and due date

Rules: use only what I actually said, do not invent facts about my business. Where I contradicted myself, flag it. Where my numbers do not add up against my capacity, tell me directly. Be specific and practical, never generic.

Let is create your Strategic Plan for you, save it in your Google Drive as a Google Doc so it is backed up, ensure your AI can access it.

Then run a second prompt, which is the one almost nobody runs and the one that adds the most value:

Now act as a sceptical investor reviewing this plan. Where is it weakest? What have I assumed without evidence? What is the single biggest reason this plan will fail? Give me the three changes that would most increase the odds of hitting these numbers.

That second prompt is where the money is.

AI is far too agreeable by default. Force it to argue with you, and watch things shift.

Have a conversation with your AI about what you do want to change, update, or edit, and then ask it to go and make those changes directly to your strategic plan in the Google Doc. Ask it not to create a duplicated file, but update the live active document for you.


7️⃣ Step Four: Put The Plan Into Your AI's Knowledge Base

This is the step that separates people who have a plan from people who actually execute one.

Do not leave your strategic plan sitting in a chat window. Load it INTO your AI so that every future conversation happens in the context of your strategy.

The best advice I can give you is to make sure that the Google document itself has share permissions so that anyone with the link can view it.

You give that live Google Doc link to all of your AIs and ask it to remember and load into its knowledge base that that is your strategic plan and it is to be used and referenced wherever applicable. That way, if you edit the strategic plan, all of the AI you use will have access to the live, most updated version at all times.

Now watch what happens.

You ask "should I run this promotion in April?" and instead of generic AI mush, you get an answer measured against your revenue target, your capacity, your positioning and your quarterly theme.

You ask "write me a social post" and it writes one that sells the offer you decided to prioritise, to the audience you decided to serve.

Every decision gets held up against the plan: will doing this actually help us achieve the goal?

That is what a strategic plan is FOR.


8️⃣ Step Five: Move Every Task Into A Real Task Manager So It Gets DONE

A plan that lives only inside an AI chat is still a plan that lives nowhere and dies in cyberspace.

Ensure that your AI of choice is connected to your task manager that you use. All you have to do then is simply say to your AI, "Please now go and load all of those tasks as tasks in my task manager. Assign them to the right person and add the appropriate due date".

Then go and make a cup of tea while Claude manages your to-do list.

I use Tekmatix for this, because it is my all-in-one business platform and the tasks sit in the same place as my CRM, my pipelines, my courses, my funnels, my email marketing and my customer records.

That matters more than it sounds. When your task manager lives next to your customer data, the tasks stop being abstract and start being attached to actual revenue.

However you do it, the rules are the same:

πŸ’œ Every project gets broken into tasks

πŸ’œ Every task gets a due date

πŸ’œ Every task gets an owner, even if that owner is you

πŸ’œ Nothing lives in your head

πŸ’œ Nothing lives in a chat window

πŸ’œ Anything that does not serve the plan gets deleted, delegated or parked

Bonus tip: if you want a visual version, ask your AI to: "build me a visual CEO Command Centre dashboard".

It will generate an interactive dashboard with clickable checklists in the right order of tasks.

Then, at the end of the day, simply talk to your AI to let it know what tasks you have finished, and it will go and mark those tasks as complete in your task manager for you.


9️⃣ Step Six: Make AI Your Accountability System

Here is where success becomes inevitable rather than aspirational.

Once your plan is in your AI's knowledge base and your tasks are in your task manager, set a recurring rhythm:

Every Monday morning, ask your AI:

Based on my strategic plan and this week's calendar, what are the five highest-revenue-impact tasks I should do this week? Rank them and tell me what to ignore.

Every Friday afternoon, ask:

Here is what I completed this week. Against my quarterly milestones, am I on track, ahead or behind? What is slipping, and what do I need to change next week?

Every quarter, redo the whole walk-and-waffle process.

Yes, the whole thing. Quarterly, not annually.

The market moves too fast now.

Your customers' needs shift, AI changes what is possible every few months, and the plan you wrote in January will be partly obsolete by April. Anyone telling you to plan once a year is teaching 2015 business.

Two hours, four times a year. That is the entire commitment.

I literally sit at my desk in the morning, and I've got my whole plan sat in front of me, ready to go.

I never have to scramble around trying to figure out which I should be working on and what needs my attention.

πŸ”Ÿ The Mistakes That Kill This Process

I have watched hundreds of business owners run this. Here is where it goes wrong:

Being polite in your brain dump. If you are performing for an imaginary audience while you walk, you will get a plan for a business you do not want. Be brutal.

Skipping the money questions. Especially the survival number. Most people have genuinely never calculated the minimum monthly revenue they need. It changes everything about your pricing.

Letting AI write the plan FOR you instead of FROM you. If you give it thin input, it will invent a generic business plan that could belong to anybody.Β  Obviously, having something to start with is better than nothing, but the more you verbal diarrhoea in that initial question-answering process using a voice transcriber, the more personalised and powerful your strategic plan is going to come out.

Not scheduling the tasks. A task without a date is a daydream with better branding.

Never reviewing it. A plan reviewed weekly is a strategy. A plan reviewed never is a document.
