Coach, Mentor or Educator? Which One You Actually Need (Take the Quiz)

Coach, Mentor or Educator? Which One You Actually Need (Take the Quiz)

Coach vs mentor vs educator: Sarah Cordiner, business and AI educator, on which one you actually need

Quick answer: A coach helps you find your own answers through great questions, and doesn’t need to have done what you’re trying to do. A mentor is a few steps ahead of you in your field and shows you how they do it, then gives you feedback. An educator teaches you how to do something and promises measurable outcomes you’ll walk away with. A hybrid has done the work for years and can teach, mentor and coach. Which one you need depends on what’s actually in your way. Take the quiz below to find out.

Full transparency: I used AI to help me shape this article, working from my own words (a very long, very passionate message I wrote after reading the thread below), my teaching notes and my old posts. Which, as you’ll see, is a very educator thing to do.

TL;DR

  • Lots of people who feel “ripped off” by business help got exactly what was advertised. They just expected something else, because nobody explained the difference between a coach, a mentor and an educator.
  • And lots of people selling business help don’t know which one they are either. Usually not from a bad place. They just don’t know the definitions.
  • Educators promise measurable learning outcomes. Coaches help you find your own answers. Mentors show you how, watch you try, then let you go. Hybrids have done it for years and can do all three.
  • Before you buy anything, get clear on what you’re trying to achieve and what’s really in your way. That tells you which one you need.
  • Not one size fits all. Sometimes you need one. Sometimes you need all three.

“Is business coaching a scam?”

I was scrolling through a Facebook group today (as you do, with a cuppa, when you should be doing something else) and saw a post asking, “Is business coaching a scam?”

106 comments. One hundred and six!

And one comment stopped me in my tracks. Someone said they’d only just learned that a business coach is basically a mentor, and that the title is misleading.

I nearly spat my tea out. Not because they were silly. They weren’t. They were honest. And they’d put their finger on something I’ve been banging on about for years: this industry is completely and utterly confused about what a coach is, what a mentor is and what an educator is, and what you can actually expect from each of them.

So let’s clear it up. This isn’t about bashing coaches or mentors. Some of the most life-changing people I know are brilliant coaches. It’s about clarity, so you can spend your money on the right kind of help and actually get what you need.

Why so many people feel ripped off

Here’s what I think is really going on.

Most of the people who come away feeling burned probably got exactly what was advertised. They bought coaching, and they got coaching. Lots of questions. Lots of “and what do you think you should do?”

But what they actually wanted was someone to tell them, step by step, how to build a funnel, price an offer or get their first ten clients. They wanted a recipe. They got a mirror.

Because they didn’t understand the definitions, they expected something completely different, and so they think they had a bad experience. Same goes the other way: someone who needs to work through a confidence block buys a technical course, gets a brilliant recipe, and never uses it because their head isn’t in the right place.

And here’s the other half of the problem. A lot of the people advertising themselves as coaches, mentors and educators are misrepresenting themselves too. Not always (or even usually) from a place of being misleading. They just don’t understand the definitions either, and they don’t know which one they are.

So you’ve got confused buyers buying from confused sellers. No wonder there are 106 comments.

What an educator is (and what I promise you)

I’m an educator. I went to university and did a degree in education. I’m a teacher, a trainer and a facilitator. I educate.

Educators are expected to promise you a set of learning outcomes: the skills you’ll have, the feelings you’ll have and the behaviours you’ll have by the end. A good educator can tell you, explicitly, exactly what you’ll get from working with them, whether that’s a one-off session, a coaching program or a training program that runs for a set period of time.

Their job is to give you an outcome and teach you something you will have: the knowledge, skills, capability, behaviour and attitude. And all of that can be measured, from the end back to the beginning. (That’s how we design learning, by the way. We start with where you need to end up, then work backwards.)

Teaching is very black and white. When I teach, I promise you’ll leave with something, and I promise you’ll have it by the time we’re done. That applies whether it’s:

  • a 30-minute call with me
  • a 60-minute workshop
  • one of my 2-hour Legends Lab trainings
  • a 2-day boot camp
  • a 1-day get-it-done day

I will explicitly list exactly what you’ll get done, what you’ll take away, what you’ll be able to do and what will be finished, and it gets measured by the time you leave. It’s a promise. That’s how it works.

The educator test

Ask any educator: “What exactly will I be able to do, and what will be finished, by the end?” If the answer is “you’ll feel inspired” and nothing else, that’s not teaching. That’s a motivational talk. (Lovely, but different.)

What a coach is (hello, beer belly)

It gets blurry and confusing when people start calling themselves coaches. So let’s think about the traditional coach. The sports team coach.

Look at some of the biggest sporting teams in the world. The coach isn’t necessarily an athlete. Some of them have big round beer bellies and couldn’t run the length of the field twice, let alone play a 90-minute match. Yet they’re guiding, facilitating and coaching world-class athletes to run that pitch for 90 minutes when they couldn’t run it for 90 seconds themselves.

That’s the point. A coach isn’t necessarily someone who does the work themselves, or who has ever achieved the result you want. A coach has a different kind of skill.

A coach has the ability to get inside your head. To ask you questions, and then more questions, until you answer your own. Good coaches are usually trained in things like NLP, CBT and psychology. They help you understand your limiting beliefs and your deepest desires, and they pull things out of you that you can’t see yourself. They show it to you, keep asking until you can see it too, and keep going until you’ve found your own answer.

They don’t have the answers for you. They don’t have the recipe for you. They haven’t necessarily done what you’re trying to do. And that’s not a flaw. That’s the job.

A brilliant coach has an implicit, natural ability to go deep into your soul and shine a light on something you can’t see, then help you steer yourself towards that light so you find your own way. If that’s what you need, it’s worth every cent.

What a mentor is

A mentor is slightly different again. Think of the person you get matched with on your first day in a new job. They’ve been in that job longer than you. They’re not necessarily the boss, and they’re not a trained teacher. They’re your buddy.

They show you how they do it. Then they watch you have a go, and give you feedback while you’re doing it. When they feel you’re competent enough to get by, they let you carry on and figure the rest out for yourself.

So a mentor is someone who’s been there, done it, or is already doing it, and is a little bit ahead of you. But they don’t necessarily have the whole recipe. They’re sharing what works for them, which may or may not be the full picture.

The difference from an educator? An educator should, by definition, have actually done it themselves, and be able to teach the whole thing in a way that works for you, not just the way that worked for them.

The hybrid: who you’re probably really looking for

Then there’s the hybrid.

The hybrid is highly experienced in the thing you want to do. They’ve been there, done it and got the T-shirt. They’ve been doing it for at least five or ten years. They’ve seen lots of changes, and they’ve adapted and pivoted through them.

They can do the work themselves with their eyes closed. They can teach other people how to do it, like a mentor (with the clear outcomes of an educator). And they can coach and guide people too.

And here’s the underrated bit: they know the work and the industry so well that they can tell whether someone is made for it or not. They coach the people they see potential in, and they guide the people who aren’t made for it in a different direction. That honesty can save you years and a small fortune.

If you want to go very, very far, the hybrid is usually who you’re really looking for.

Where I sit

I’m not trying to big myself up here (OK, maybe a tiny bit), but I think it helps to show you how I place myself, so you can do the same with anyone you’re thinking of working with.

I spent seven years at university getting my teacher training and curriculum design qualifications. I’ve taught in all sorts of places, including a prison. I’ve spent 22 years in this industry as a qualified educator, I’ve run my own business doing it, and I do what I teach every single day.

Along the way, I also learned to mentor and coach. Early in my career I wrote a confidence and motivation program with CBT and NLP built into it, and I wrote a mentor training program and trained the mentors. So I know what good coaching and mentoring look like, and I know they’re different skills from teaching.

And I’ve pivoted more times than I’d like. In 2014, government funding for the remote training my business delivered in Western Australia was pulled in a single phone call. In 2022, ChatGPT made my curriculum design career obsolete overnight. And in 2026, agentic AI started doing the done-for-you tech setups I was being paid for. I wrote about all of that in I lost my job and business to AI twice.

So I call myself an educator. A business and AI educator. But I’ve also learned to mentor and coach at the same time as I teach. That’s where I sit: the hybrid, with teaching at the core.

The quiz: which one do you actually need?

Right. Your turn. Ten quick questions, two minutes, and no email address required. Answer with your gut, not with what you think you should say.

The 2-minute quiz

Coach, mentor, educator or hybrid? Which one do you actually need?

Answer 10 quick questions honestly (nobody’s watching, and nothing you click is saved or sent anywhere). You’ll get your result, what to look for and the red flags to avoid.

Question 2 of 10When someone helps you, what do you want them to do?
Question 3 of 10How clear are you on what you want your business and life to look like in three years?
Question 4 of 10Are you the expert in what you sell?
Question 5 of 10How will you know the help was worth it?
Question 6 of 10How quickly do you need a result?
Question 7 of 10What annoyed you most about business help you've paid for before?
Question 8 of 10How much accountability do you want?
Question 9 of 10Which would you rather walk out of a session with?
Question 10 of 10What are you building?

The questions to ask yourself before you hire anyone

The quiz is a great start, but the real question for anyone looking for business help is this: what are you actually trying to achieve? Only once you know that can you decide whether you need a coach, a mentor, an educator or a hybrid.

Grab a notebook (or your AI) and answer these honestly:

About where you're going

  • What revenue do you want? Not what Instagram says you should want. What would genuinely be enough?
  • What lifestyle do you want? School pick-ups? Travel? Four-day weeks? Work from a beach in Bali, or from a shed in the garden?
  • How much input do you want to have? Do you want to be hands-on every day, or step back?
  • Do you want to run a team, or be the only person in the business?
  • Are you building something to exit and sell one day, or a business you'll love running for the rest of your life?
  • What does success look like in 12 months? Be specific enough that you'd know if you'd hit it.

About where you are now

  • Are you actually the expert in your field, or are you investing in something and need someone who knows the industry?
  • Do you know what to do but not how to do it? (Educator.) Or do you know how, but just aren't doing it? (Often a coach.)
  • Is the block a skill, or is it confidence, fear or mindset? Be honest. This is the big one.
  • Have you already tried to learn it yourself? What happened?
  • What have you already paid for, and what was missing?

About how you like to learn and work

  • How fast do you need the result? A task done this month, or a shift over the next year?
  • What's your budget, in money and in time each week?
  • How do you like to learn? Watching demos, doing it live, reading, talking it through, or a bit of everything?
  • Do you want accountability? Someone checking in, or are you happier working through it at your own pace?
  • One-to-one or group? Some people thrive in a room full of others doing the same thing. Others need privacy.
  • Do you need someone who's done exactly what you want to do, or someone who's brilliant at helping you think?

Try this with your AI

"Here are my honest answers to these questions: [paste]. Based on them, do I most need a coach, a mentor, an educator or a hybrid right now, and why? What should I look for in that person, and what red flags should I watch out for?"

Which one fits your situation

Some people have the skills, the knowledge, the expertise and the experience. What they need is a mindset coach, a life coach or a relationship coach to help them find and discover themselves in new ways, so they can change how they're experiencing their business and their life. A recipe won't help them. They've got the recipe. They need to get out of their own way.

Other people have the mindset sorted and the lifestyle balance covered. They just need to be taught how to do a particular task or function in their business: build the funnel, set up the automation, price the offer, get AI doing the admin. Then the question is whether a mentor or an educator is the best fit to get that job done. If you want the whole how-to, properly taught, go educator. If you want to learn alongside someone in your exact role, go mentor.

And if you're building something big, or you're facing a major change in your industry, a hybrid can save you a lot of expensive detours.

Either way, not one size fits all. Sometimes you need one. Sometimes you need all three at once: a coach for your head, an educator for the how-to and a mentor in your industry. They do different jobs, so they don't clash. And honestly? Being surrounded by the right people matters as much as any one person, which is why I wrote why being the smartest person in the room is killing your business growth and you were never meant to build your business alone.

How to check what you're actually buying

Whatever they call themselves, here's how to find out what someone actually offers before you hand over your card:

  1. Ask what you'll have at the end. An educator will give you specific outcomes. A coach will describe a process. A mentor will describe how they'll work alongside you. All fine, as long as it matches what you need.
  2. Ask whether they've done it. For a coach, that matters less. For an educator or mentor, it matters a lot. Ask to see it.
  3. Ask about their training. Teaching qualifications for educators. Coaching qualifications (and ideally CBT, NLP or psychology) for coaches.
  4. Ask how a session actually runs. Demo? Questions? Feedback on your work? Hot seat?
  5. Ask who it's not for. Good people will happily tell you. The honest ones will even send you elsewhere.
  6. Watch for guaranteed income claims. Nobody can promise your revenue. An educator can promise what you'll learn and finish. That's different.

Get those answers, match them to what's really in your way, and you'll never be one of the 106 comments.

FAQs

What is the difference between a coach, a mentor and an educator?

An educator teaches you how to do something and promises measurable outcomes: what you will know, be able to do and have finished by the end. A coach helps you find your own answers through questioning and reflection, and does not need to have done what you are trying to do. A mentor is someone a few steps ahead of you in your field who shows you how they do it, watches you try and gives you feedback until you can do it on your own.

Is business coaching a scam?

No. Good coaching is valuable. Most of the disappointment comes from a mismatch: people buy coaching expecting to be taught a step-by-step method, then feel ripped off when they get questions instead of answers. Others sell themselves as coaches when what they actually offer is teaching or mentoring. Know which one you need, then check what the person actually delivers before you buy.

Does a business coach need to have run a successful business?

Not necessarily. A coach's skill is helping you think, see your blind spots and find your own answers, so their own business results matter less than their training and how good their questions are. If you want someone to show you exactly how to do something, you want an educator or a mentor who has actually done it.

What is a hybrid coach, mentor and educator?

A hybrid is someone with deep, hands-on experience (usually five to ten years or more) who has adapted through big changes in their industry. They can do the work themselves, teach it with clear outcomes, mentor you as you do it and coach you through the mindset side. They can also tell you honestly whether a path is right for you.

How do I know which one I need?

Start with what is actually in your way. If it is confidence, clarity or a limiting belief, you probably need a coach. If you need to learn the ropes of a role or industry from someone a little ahead of you, look for a mentor. If you know what you want and need to learn how to do it, you need an educator. If you want to go a very long way with someone who has done it all, look for a hybrid. The quiz in this post will help you decide.

Can I have a coach, a mentor and an educator at the same time?

Yes, and sometimes you need all three. Many business owners work with a mindset or life coach while learning the practical skills from an educator and getting feedback from a mentor in their industry. They do different jobs, so they rarely overlap.

What should an educator promise me?

Specific, measurable learning outcomes before you start: the knowledge you will have, the skills you will be able to use, the behaviours or confidence you will walk away with, and what will be finished by the end of the session or program. If they cannot tell you that, they are not really teaching.

Most business owners I meet are paying for a website here, an email tool there, a booking app, a course platform, a CRM they never open... and then paying someone to glue it all together with duct tape and Zapier.

A note from the founder

I didn't set out to start a software company. I started the toolbox I needed.

Founder and CEO, Tekmatix20+ years in businessPostgraduate qualified educator

After 20+ years in business and more than 280,000 students, I kept seeing the same thing. Brilliant people with brilliant expertise, drowning in tech. Paying for ten tools, using two of them, and spending their evenings on YouTube trying to make them talk to each other.

So I put everything a business needs into one platform, then wrapped it in the thing I know best: education and support. Tekmatix runs my own websites, courses, funnels, emails and AI agents every single day. I wouldn't recommend it if I didn't use it.

Questions I get asked

Tech stack FAQs.

Still wondering if Tekmatix is right for you? Here are the straight answers.

What is Tekmatix?

Tekmatix is an all-in-one AI business platform. It brings your website, funnels, CRM, email marketing, bookings, payments, courses, memberships, communities, social media scheduling and AI agents together in one connected account, so everything talks to each other.

Do I need to be techy to use it?

No. Tekmatix was built for non-techie business owners. You get a free set-up call, 24/7 live chat, three free live training calls every weekday, a help centre, video tutorials and ready-made templates to get started.

Is there a free trial?

Yes. The Starter and Pro plans come with a 7-day free trial. The Max plan starts with a demo, so the team can make sure it's the right fit.

Can I pay in Australian dollars?

Yes. You can pay your subscription in AUD or USD. Usage charges for emails, SMS, calls and AI are pay-as-you-go and always billed in USD. See tekmatix.com/rebilling for rates.

Will my price go up as my list grows?

No. Starter and Pro include unlimited contacts, so your plan price doesn't increase as your business grows. You also get unlimited courses, students and staff users.

Can you move me off my current platforms?

Yes. Tekmatix Teksperts offer fixed-price migration and done-for-you set-up services, or can help you integrate the tools you want to keep. See tekmatix.com/services.

Can I run courses, memberships and communities in it?

Yes. Tekmatix was made especially for course creators, educators and coaches. Courses and memberships are included on every plan, and communities and certificates come with Pro and Max.

Which plan should I choose?

Starter suits most service businesses and solo experts. Pro is best if you run courses with a community, events, contracts or an affiliate program. Max is for people running more than one business or who want more AI and a monthly strategy call. Not sure? Book a demo.
